How to stop go-live decisions from becoming checklist theater

A checklist can be complete while the work is still not ready.

That sounds obvious, but it happens constantly. A launch board may show that every task has been checked off, the approval step may be marked complete, and the project status may look healthy while important blockers are still buried in individual items, groups, updates, or inconsistent status values.

The underlying problem is that checklist completion is often treated as proof of readiness.

It is not.

A useful readiness gate should answer a more specific question:

Is the evidence on this board sufficient to move forward?

A practical model looks like this:

1. Define what must be true before the next step.
2. Identify prohibited conditions that should block progress.
3. Evaluate the current board data against those rules.
4. Surface each blocker with the affected item and the reason it failed.
5. Make an explicit READY or NOT READY decision.
6. Preserve waivers, approvals, and the evidence behind the decision.

This distinction matters in product launches, client implementations, release readiness, operational handoffs, campaign approvals, and go-live reviews.

Without an explicit gate, teams tend to run into the same failure modes:

- A “Done” status is mistaken for a completed acceptance criterion.
- Blockers are spread across different groups or items.
- Approval decisions are based on an older snapshot of the board.
- Exceptions are handled informally in chat or meetings.
- Nobody can later explain why the team decided to proceed.
